Router collet reducer sleeve problem

I have recently acquired a router with a half inch collet. There is a reducer sleeve to accommodate my router bits which have a quarter inch shank.

The router grips the reducer sleeve fine but the sleeve does not grip the quarter inch router bit shanks.

Does anyone have any experience of this and how to overcome it, without buying a complete new set of larger router bits?
 
The router manufacturer will usually sell a dedicated 1/4" collet which is a much better solution than an adapter.
Be aware that collets are not necessarily interchangeable between different manufacturers. Some Dewalt/Trend/Elu are an exception however.
Do make sure that the cutters you are trying to use are in fact 1/4" not 6mm. Both are available and cannot be interchanged in the same collet.
